Most discovery calls are polite interviews. This framework turns them into diagnostic conversations — the kind that surface real pain, expose the real decision process, and tell you fast whether this deal is worth pursuing.

How to use this: Don't run through these linearly. Use them as a diagnostic toolkit — pick the questions that fit the context. The goal isn't to ask all 28. It's to leave the call knowing the prospect's situation, their real pain, who owns the decision, what's blocking them, and whether there's enough urgency to move forward.

Phase 01

Situation — Understand the context

Before you can diagnose anything, you need to understand where they are. Keep this brief — 5 minutes max.

"Walk me through how your sales motion works today — who owns revenue, and how does a deal typically move from first contact to close?"

Sets the baseline. Reveals whether they have a process or just a person.

"How long has the team been structured this way, and what's changed in the last 6–12 months?"

Change = urgency. Stasis = tougher sell.

"What does the rest of the year need to look like from a revenue standpoint for you to consider it a success?"

Anchors the conversation to real stakes. Everything after this maps back to this answer.

Phase 02

Problem — Surface the real pain

This is where most discovery calls go polite. Push past the surface answer.

"What's the one thing in your sales process right now that, if you fixed it, would have the biggest impact on revenue?"

Forces prioritization. Their answer is your entire pitch.

Reveals whether they have a system or just a person. Stings a little — intentionally.

Pinpoints the leak in the funnel without you having to guess.

Phase 03

Impact — Quantify the cost of inaction

If they can't articulate the cost of the problem, there's no urgency. Help them get there.

Forces quantification. Rough numbers are fine. No number = no urgency.

Makes the outcome concrete and time-bound. Their answer becomes your close.

Creates urgency by making inaction visible. Not manipulation — honesty.

Kills false urgency fast. Better to know now than after three more calls.

Phase 04

Decision — Map the evaluation process

Single-threaded deals die. Know who else is involved before you leave this call.

Politely surfaces the decision committee without asking "are you the decision maker?" (which puts people on the defensive).

Reveals the evaluation process without asking for a commitment. What they describe is exactly what you'll need to navigate.

Surfaces budget reality early. A vague "we'll figure it out" is a yellow flag.

Phase 05

Momentum — Set a real next step

A vague "I'll follow up" is not a next step. Leave every call with a specific commitment.

"Based on what we've talked about — does this feel like a fit worth exploring further, or is something not clicking?"

Forces an honest answer. A soft "maybe" now becomes a ghost in two weeks.

Red flag: If they can't commit to a specific next step with a date, the deal doesn't have real momentum. It's not dead — but treat it as a low-probability opportunity until they give you a concrete reason to believe otherwise.
